A few years ago I seriously considered launching a concierge/property management business in France, before eventually moving to Canada.

One of the things I was thinking about was a fairly unusual commission structure compared to the traditional percentage-only model.

My idea was:

  • a fixed fee per reservation
  • combined with a minimum monthly fee

The logic behind it was that low season is often where owners need the most support and operational work:

  • pricing adjustments
  • guest communication
  • maintenance coordination
  • optimization efforts
  • owner support

But paradoxically, it’s also when revenue drops the most for the PM.

So the idea was to create a model that ensured:

  • predictable minimum revenue for the manager
  • while still keeping performance alignment through per-booking fees

I always felt pure percentage models can become fragile during low occupancy periods, especially for smaller operators.
